Choosing a Shopify development partner in India is one of the most expensive decisions an early-stage D2C founder makes. Get it right and you launch in two weeks with predictable costs. Get it wrong and you spend six months chasing missed deadlines, scope creep, and quality issues. This guide is the framework we wish more founders had before they started reaching out to agencies.

Step 1: Verified Shopify reviews — the only metric that matters

Anyone can claim to be a Shopify expert. Only the Shopify Partner directory shows verified review counts that map to real merchants paying real invoices. Before talking to any agency, look up their Shopify Partner profile and check three things: total review count, average star rating, and review velocity over the past 12 months.

A partner with 800 reviews at 4.8 stars over 8 years is fundamentally different from a partner with 80 reviews collected in six months. Volume + consistency = trust. Spotty review history or sudden bursts often indicate review-buying or merchant fatigue.

If a partner does not list their Shopify Partner profile publicly, that is the signal. Walk away.

Step 2: Fixed pricing in INR — not 'we will quote you'

Indian D2C founders work with predictable cash flow. A partner who insists on hourly billing or 'we will quote after a discovery call' is a partner who has not productized their work. Productized partners deliver faster, hit deadlines more consistently, and have published prices for their most common services.

Look for partners who list specific services with specific INR prices. Migration, theme design, ad management — every service should have a published price you can add to a cart. If you have to email someone for a quote on a Dawn theme customization, that is a process problem.

GST invoicing within minutes of payment is the second filter. India runs on GST. A partner who emails you a quote with their personal UPI is not a partner — they are a freelancer. Pick the registered LLP every time.

Step 3: WhatsApp delivery and direct founder access

The Indian SaaS-services market runs on WhatsApp. The best partners join you in a WhatsApp group with the founder personally on it from day one. You should never be passed through three account managers before reaching someone who can actually fix your store.

Ask directly: 'Will the founder be on the WhatsApp group?' If the answer is 'we have a dedicated PM,' decline politely and move on. The founder being on the group is what guarantees delivery.

Step 4: Loom walkthroughs at handover, not 50-page decks

Documentation is dead. Modern Shopify partners hand over with a Loom video — 10 to 25 minutes walking through every section of your store, how to edit it, and where to call for help. If a partner sends a 50-page Word doc as the handover, they have not actually used Shopify recently.
